Objective

Decide together what to do first, and what not to do at all.

When to use it

After ideation, when there are more ideas than capacity and the team must choose.

Outcome

A shared, visible priority order: quick wins, big bets, fill-ins and money pits.

Preparation

The list of ideas on notes, and a two-by-two grid drawn on a wall or a board.

Steps

    Draw the grid2 min

    Impact up the side, effort along the bottom.

    Place the ideas25 min

    One at a time, discussed briefly, placed by consensus.

  3. 3

    Read the quadrants8 min

    Agree on the quick wins to start with.

Facilitator tips

  • Place relative to each other, not on an absolute scale.
  • Timebox each idea — a minute of debate is plenty.
